Write product non-goals to protect a small release from scope creep

AI-assisted editorial field note · Educational planning framework

What are product non-goals?

Non-goals are outcomes or capabilities the release deliberately excludes. They help the team interpret a feature request without reopening every decision. Useful non-goals explain the boundary and the reason for it; they do not prevent learning. If new evidence changes the intended outcome, revise the scope explicitly rather than adding hidden work beneath an unchanged deadline.

Put it into practice

  1. Name the release outcome

Write the user task the release must enable. A list of features is less useful than a description of a completed workflow.

  2. List tempting expansions

Include adjacent integrations, user roles and uncommon exceptions likely to emerge during development. Explain why each is outside the current experiment.

  3. Define a review trigger

State what evidence could justify revisiting a non-goal. A blocked core workflow is different from a speculative request for future flexibility.

  4. Share the boundary

Give sales, support and pilot participants the same availability description. An internal non-goal does not help if customers hear an expanded promise.

A worked example

Illustrative scenario — not a customer case study

A first booking pilot supports one calendar and staff-managed changes. Multi-location reporting and automated refunds are non-goals because the experiment is about reducing missed handoffs. When one participant requests refunds, the team records the need without promising it in the pilot.

Make the next decision

Keep a non-goal when removing it would not improve the release's central learning or user outcome. Revisit it when it prevents the intended task for the target segment.

A mistake to avoid

Do not use non-goals to dismiss important safety, access or reliability requirements. Scope boundaries must still allow the promised workflow to function responsibly.

How many non-goals should I write?

Enough to clarify likely misunderstandings. A short list of meaningful boundaries is more useful than a long catalogue of every feature the product does not contain.
