Separate the decision owner from people contributing expertise
AI-assisted editorial field note · Educational planning framework
How do I clarify who makes a team decision?
Name the person authorized to decide, the people whose input is needed and the conditions that require escalation. Contribution and decision authority are different roles. Without that distinction, every comment can reopen the outcome or a specialist can be asked to accept responsibility without authority. Clear roles should improve deliberation, not silence relevant disagreement.
Put it into practice
Describe the decision
State the choice and its boundary. A decision about one pilot workflow is narrower than authority to change the entire service offering.
Identify required input
Ask who understands customer impact, delivery effort and constraints. Include relevant expertise without making every consulted person an automatic approver.
Set decision authority
Name who will choose after considering input and which conditions exceed their authority. Clarify any genuinely required approval rather than assuming it.
Communicate the result
Record the decision, reasoning and unresolved concerns. Explain how new evidence can prompt review so disagreement does not become an indefinite parallel debate.
A worked example
Illustrative scenario — not a customer case study
A product owner decides the pilot's onboarding flow after consulting support and engineering. A change requiring additional customer data is escalated through the appropriate review. The boundary prevents routine wording decisions and material access decisions from following the same approval path.
Make the next decision
Use the role definition when everyone knows how input becomes a decision and when escalation is required. Revisit it when decisions repeatedly stall or bypass necessary expertise.
A mistake to avoid
Consultation should not be theatre. If the decision is already fixed, explain the remaining scope for input instead of pretending the whole choice is open.
Can the decision owner be a group?
Sometimes, but define how the group reaches a decision and resolves a tie. A group name alone does not establish a practical decision process.
