Scope a small service pilot before discussing a larger engagement
AI-assisted editorial field note · Educational planning framework
What should a small service pilot specify?
A pilot should specify the problem, deliverable, boundaries, responsibilities and review decision. The size should let both sides assess fit without assuming a broader engagement will follow. If it is paid, make the tested scope and commercial terms explicit through an appropriate agreement. A pilot is not a reason to promise outcomes you cannot control.
Put it into practice
Name one outcome
Choose a bounded deliverable such as a reviewed workflow or a completed reporting cycle. Avoid a vague promise to transform the entire business.
Identify required inputs
List documents, access, reviewers and decisions the customer must supply. Explain how missing inputs affect what the pilot can reasonably demonstrate.
Write exclusions
State which systems, teams and implementation work are outside the pilot. Distinguish recommendations from changes your team will actually perform.
Agree on the review
Define the evidence to review, participants and possible next decisions. Include stopping as a legitimate outcome instead of assuming automatic expansion.
A worked example
Illustrative scenario — not a customer case study
A process consultant pilots one invoice handoff with one team. The deliverable is a mapped workflow, a tested checklist and a review of the observed delays. Company-wide automation and accounting advice are excluded. The customer can evaluate the work before deciding whether a larger project is appropriate.
Make the next decision
Begin when the parties understand the outcome, inputs and limits. Narrow the scope if the pilot depends on approvals or access that are unlikely to arrive in time.
A mistake to avoid
An unusually intensive pilot can create expectations the normal service cannot meet. Record actual delivery effort and explain differences between the pilot and a future engagement.
Should a pilot always be free?
No. The appropriate model depends on scope, costs and the relationship. Be clear about the terms and do not treat a free pilot's popularity as proof of normal paid demand.
